Challenge

Harbor Frame Co. (anonymized) delivers short-form launch films for B2B clients. On a recent 60-second cut, feedback arrived as scattered email bullets — "try a different track," "trim the logo sting" — with no tie to a specific export. The editor re-rendered blindly. Invoicing after "final" triggered another unpaid round. The lead estimated 11+ hours lost to async confusion and re-exports per project.

Approach

Harbor locked the hero-cut milestone with two revision cycles, then ran delivery in Zlaip:

  1. Submitted v1 in Review Workspace with timecoded comments on the master.
  2. Surfaced 2/2 revision rounds used when consolidated feedback landed — no silent third round.
  3. Collected Approval Lock from the client marketing lead on the exported ProRes.

Payment release opened only after approval. Finance received the Vault record when they asked for proof of sign-off.

Where the 11 hours came from

Time sink (before)Hours reclaimedHow
Re-renders on ambiguous notes~5Pinned, timecoded feedback
Post-"final" tweak loops~4Approval Lock + gated payment
Status meetings to align versions~2Single submission timeline

Results

Approval dropped from roughly two weeks of back-and-forth to three days. Revision rounds held at contract. The client cited the Vault export when legal asked whether marketing had signed off before release.

Takeaway

For launch video, the win is not more comments — it is binding approval to the exact cut the client accepted under contracted revision limits. Harbor reclaimed a full client day per film.
